How to Read the Matrix
To make the most of the RACI Matrix, it’s important to understand the meaning of each designation:
R – Responsible: The person(s) who actually do the work to complete the task.
A – Accountable: The individual ultimately answerable for the outcome and who approves or signs off on the work.
C – Consulted: Individuals who provide input, expertise, or advice necessary for the work to be completed effectively.
I – Informed: Stakeholders who must be kept up to date on progress, decisions, and outcomes but do not directly contribute to the work.
Guiding Principles & Best Practices
When applying the RACI Matrix, the PMO follows key principles to ensure effectiveness:
Clarity First – Every task or deliverable must have exactly one Accountable person to prevent decision bottlenecks.
Balance Workload – Ensure responsibilities are distributed fairly so no single role is overloaded.
Engage Early – Involve Consulted stakeholders at the right stages to prevent rework and ensure alignment.
By adhering to these principles, the PMO ensures the RACI Matrix remains a practical tool for accountability, coordination, and successful delivery of projects.
